A new full-grain jacket can feel like armour. That stiffness is the tightly-packed fibre structure that makes the leather durable in the first place - so the goal is to relax it, not defeat it.
Method 1: Wear It (Genuinely the Best)
Body heat and movement do what no product does - they soften the leather exactly where you bend, which is why a worn-in jacket fits like nothing off a shelf. Wear it around the house for a few hours at a time in the first weeks.

Method 2: Condition It
Leather conditioner replaces oils lost in tanning and storage, and it is the only product-based method worth using. Apply a thin, even coat with a soft cloth, let it absorb for several hours, buff off the excess.

Method 3: Targeted Flexing
For specific stiff areas - elbows, cuffs, the zip line - gently flex and roll the leather between your hands for a few minutes. Work the area, then stop. This mechanically loosens the fibres without stressing seams.
Method 4: Gentle Warmth
Room-temperature warmth helps leather relax before you flex it. Wearing the jacket in a warm room, or letting it sit in indirect sun for thirty minutes before a wear session, is enough. Never direct heat - see below.
What Causes Permanent Damage
- Hairdryers, heat guns, radiators, ovens. Heat drives moisture out of the hide and causes cracking that cannot be reversed.
- Water soaking or washing machines. Destroys the tanning; the leather dries stiffer and blotchy, not softer.
- Household oils - olive, coconut, mineral oil. They darken unevenly and eventually go rancid inside the fibres.
- Alcohol or solvents to 'loosen' the finish. Instant, irreversible discolouration.
- Rubbing with abrasives. Removes the grain layer and weakens the hide permanently.
When Stiffness Is Actually a Sizing Problem
If the jacket feels restrictive rather than stiff - you cannot cross your arms, the chest pulls when zipped - softening will not fix it. That is a fit issue. Run the 6-point fit test before investing weeks in break-in, and return it while you still can.
